The Client Billing System System Guide, a dark cover with a plum arch, standing on a warm studio surface.

Not a billing problem. A connection problem.

The agreement lives in a proposal. The work lives in a project tool or an inbox. A change is approved on a call. The invoice is built from memory, and payment is chased when someone notices it is late. Each piece may be done well. The billing still breaks, because nothing joins them.

  • An invoice goes out and the client asks what it is for.
  • A milestone was finished weeks ago, and nobody has billed it.
  • Extra work was done because the client asked nicely, and it never reached an invoice.
  • An invoice is overdue, and nobody is sure whose job it is to follow up.
  • A project is finished, but an open query, an unbilled change and an unmatched payment remain.

What the research shows

  • About half of US small employer firms report uneven cash flow as a financial challenge, a category that includes collecting on receivables.
  • Firms in professional services and real estate cite slow-paying customers more often than small firms overall (51% compared with 39%).

Sources: Federal Reserve Banks, Small Business Credit Survey; PMI Lexicon of Project Management Terms. Survey findings describe associations, not causes.

Billing breaks down at the handoffs between agreement, delivery, approval and collection. Every invoice should trace back to an agreement and forward to a close.

The operating process: DEFINE → CAPTURE → CONFIRM → INVOICE → FOLLOW UP → CLOSE

  1. DEFINE

Establish the billing model, triggers, acceptance criteria, payment terms and responsibilities before work is billed.

Output Billing Setup Worksheet (the billing baseline)

  2. CAPTURE

Record the work, milestones and approved changes that may affect billing while the engagement is active.

Output Updated Billing Line Register and change log

  3. CONFIRM

Verify that the work, period, milestone or approved change is ready to bill.

Output Billing line that has passed the Billing Readiness Check

  4. INVOICE

Turn the confirmed billing event into a clear invoice that traces back to what was agreed.

Output Issued invoice and Tracker entry

  5. FOLLOW UP

Keep visibility and ownership after the invoice is issued, through payment, question, dispute or escalation.

Output Current status for every open invoice

  6. CLOSE

Confirm that the billing cycle is resolved and that any carry-forward action is recorded.

    Output Signed-off Close Checklist

BILL runs alongside delivery. DEFINE happens at the start, CAPTURE during delivery, and CONFIRM to CLOSE repeat for every billing cycle.

Every stage defines the same seven things: OWNER · INPUT · ACTION · OUTPUT · EVIDENCE · HANDOFF · CHECK.

Questions

Is this software?

No. The Client Billing System is an operating method: stages, ownership, records and checks, with the tools to run them. It runs in the tools you already use.

Do I need AvariHQ or the other Systems?

No. Each System can be used on its own, with any software. Where the series connects, the guide shows the handoff, and if you use AvariHQ the guide shows which features can hold each part.

What formats are the files?

The System Guide and four tools are PDFs with fillable fields, and they print cleanly. The Billing Operations Workbook is an Excel spreadsheet.

Is this a printed book?

No. It is a digital download. The photography shows the System Guide printed, as a visualization; you receive the files and can print them yourself if you prefer.

Can I use it with my team and clients?

Yes, within one business. The license covers internal team use and use of the client-facing materials with your own clients. Resale, redistribution and sublicensing are not permitted.

What does it not cover?

It is an operating guide. It does not provide: tax, accounting or legal advice; debt-collection or payment-processing advice; pricing strategy; software.

Does it cover recurring work and retainers?

Yes. The guide's Billing Models Matrix covers fixed fee, milestone, recurring monthly, retainer, deposit or activation payment, approved change, and time and materials. The six stages stay the same.

One system. One business license.

Every AvariHQ System is licensed for use inside one business, including your team and your own clients.

How to build a client billing process that connects scope, delivery and payment

Invoicing problems usually begin before the invoice: in a vague baseline, an unrecorded change or a milestone nobody marked as billable. Connect the pieces and billing becomes routine.
